Toyota sells roughly 10 million vehicles a year and earns an operating margin on the vehicle itself that is often in the high single digits to low teens. Ferrari sells fewer cars in a year than Toyota sells in a morning, yet its operating margin runs above 25 percent. Same industry, wildly different economics. That gap is your first clue: in automotive, the badge on the hood tells you almost nothing about where the money actually collects.

This lesson maps the pools. The goal is fluency in one question: when a customer spends money on a car over its lifetime, who captures the margin, and who just handles the metal?

Why carmaking itself is a thin business

Assembling a car is capital-heavy, labor-heavy, and brutally competitive. A factory costs billions. Suppliers, unions, and dealers all take a cut. Discounting is constant because too many plants chase too few buyers.

The result: mass-market OEM (Original Equipment Manufacturer, meaning the company whose brand goes on the finished vehicle) manufacturing margins are structurally thin. The fat pools

1. Financing and insurance

This is the quiet giant. When you buy or lease a car, the loan attached to it is frequently more profitable than the car.

2. Aftermarket parts and service

A car is sold once. It is repaired and maintained for 12 or more years.

Genuine parts, service labor at franchised dealers, extended warranties: these carry margins the assembly line can only dream of. Industry estimates commonly put dealer gross margins on parts and service far above margins on new-car sales, which is why dealers survive thin new-car years on their service bays.

Independent players fight for this pool too: AutoZone, O'Reilly, and Europe's LKQ built large, high-margin businesses purely on parts and repair, never assembling a single car. Their consistent profitability is the clearest proof that the money is downstream of manufacturing.

3. Semiconductors

The 2021 to 2023 chip shortage taught every executive a lesson: the supplier of a 2 dollar part can shut a 50,000 dollar product line.

A modern vehicle contains hundreds to well over a thousand chips. The suppliers, Infineon, NXP, Renesas, STMicroelectronics, plus foundries like TSMC that physically make the wafers, sit at a chokepoint. During the shortage, they had pricing power OEMs could not match. Automakers were forced to build cars and park them, unfinished, waiting for chips.

Power flowed upstream to a handful of firms most car buyers have never heard of. That is the definition of a fat pool created by scarcity and irreplaceability.

4. Used vehicles

The used market is larger by unit volume than the new market in both the US and Europe. And used-car retailing can carry healthier margins than new, because pricing is less transparent and there is no manufacturer setting the ceiling.

CarMax in the US and constructs like Aramis in Europe built businesses here. During the 2021 to 2022 supply crunch, used prices spiked so hard that some buyers sold their year-old car for close to what they paid, an economic absurdity that shows how much value can pool in the pre-owned channel when supply tightens.

A simple worked example

Take one customer over an ownership cycle. Illustrative figures, rounded for teaching, not a real quote:

  • New vehicle price: 40,000 USD. OEM operating margin at 6 percent = 2,400 USD to the manufacturer.
  • Finance: 40,000 loan over 5 years. The finance arm's net earnings on a loan like this might be a few hundred dollars a year, call it 1,000 to 1,500 USD across the term (estimate).
  • Service and parts over 8 years: perhaps 6,000 USD spent, at higher margin, yielding roughly 1,500 to 2,000 USD of gross profit split between dealer and parts maker.

Notice what happened. The single largest, most visible transaction (the new car) produced margin comparable to the invisible services attached to it. Stack financing, service, and the eventual used sale, and the "after the sale" economics rival or beat the sale itself.

How the power balance is shifting

Software and connectivity. OEMs want subscription revenue: heated-seat unlocks, driver-assist features billed monthly, over-the-air updates. Tesla popularized this. If it works at scale, it is a brand-new fat pool the OEM owns outright, bypassing dealers. If customers reject paying monthly for hardware already in the car (as backlash to some BMW subscription trials suggested), it stalls.

Direct sales versus dealers. Tesla and many EV challengers sell direct, capturing the retail margin dealers historically took. Legacy OEMs are constrained by franchise laws in many US states that protect independent dealers, a genuine regulatory brake on how fast power can shift.
