# Lean and quality: eliminating waste on the line
A worker walks 14 steps to fetch a bin of bolts, waits 40 seconds for a machine to finish, then discovers three parts in ten are scratched and must be reworked. Multiply that by 400 cycles a shift, and you have a factory quietly bleeding time, cash, and quality. This lesson shows you how to see that bleed and stop it.
We will use a Toyota-style value stream map (a diagram of every step material and information take from raw stock to finished part) of an auto-parts cell, then apply the core lean and quality tools that transformed modern manufacturing.

Picture a cell machining a steering-arm bracket:
1. Raw casting arrives, sits in a staging area for 2 days.
2. CNC machining: 90 seconds of work.

5. Inspection: 45 seconds, with a rework loop for defects.
6. Finished parts batch up, shipped once a day.
Total process time might be under 3 minutes. Total lead time: over 2 days. That ratio, process time divided by lead time, is your process cycle efficiency. In many factories it starts in the low single digits. That is the opportunity.

Many practitioners add an eighth waste: unused talent, meaning ignoring the ideas of the people closest to the work.
Notice how these compound. Overproduction creates inventory, which forces transport and motion, which delays detection of defects. Attack overproduction and several wastes shrink at once.
The 4-hour queue exists because the machining station pushes parts downstream whether or not deburring is ready. Kanban (Japanese for "signboard") flips this to a pull system: a downstream step signals upstream only when it actually needs more.

The result is smaller queues, less cash tied up in work-in-process, and faster feedback when something goes wrong. If a defect appears, you find it within one small lot, not after 400 parts have piled up.
Digital kanban boards now do the same for information flow, but the logic is identical: produce to demand, not to forecast.

Kaizen means "continuous improvement." It is not a big annual project. It is the habit of many small, cheap, worker-driven changes.
A kaizen event (sometimes called a rapid improvement workshop) is a focused effort, often a few days, where a cross-functional team studies one cell and changes it immediately.

The discipline behind kaizen is often 5S, a workplace organization method: Sort, Set in order, Shine, Standardize, Sustain. A clean, organized cell makes abnormalities visible. When a tool is missing from its outline, you know instantly.
Kaizen works because the people running the machine usually know exactly where the waste is. The job of management is to make it safe and fast to fix.
Lean removes waste and speeds flow. Six Sigma attacks variation, the inconsistency that produces defects. The two are complementary, and many plants run them together as "Lean Six Sigma."
The name comes from statistics. "Sigma" is the standard deviation, a measure of spread. A process running at "six sigma" capability produces roughly 3.4 defects per million opportunities, a very demanding target. Most processes start far below that.
The core method is DMAIC:
A control chart plots a metric over time with calculated upper and lower limits. If points stay inside the limits and look random, the process is stable. A point outside, or a clear trend, signals a special cause to investigate before defects ship.
Here is the intuition behind capability, expressed simply:
Cp = (Upper spec limit - Lower spec limit) / (6 x standard deviation)
If Cp is about 1.0, the process barely fits the spec.
If Cp is 1.33 or higher, you have comfortable margin.

A word of caution: lean can be misused as a cost-cutting label for layoffs or for stripping inventory so thin that a single supplier hiccup halts the line. Real lean protects flow and respects the workforce whose ideas power kaizen. Cutting buffers without fixing the underlying variation just moves the pain around.
